1.               Incredible TRAINING EVERYDAY

There is one special phenomena in Guangzhou HuaweiSoft Ltd (Ab. HuaweiSoft):

Most of staff will go to training room with the notebook instead of working at the 5:28pm everyday. Because the instructor is waiting for them there.

The training stared at 5:30pm, Instructor explains fluently, they often discuss together during the class. It is active and lively training, so everybody enjoy it.

The class lasted around 30 to 60 minutes. After class everybody goes back to her or his position with excitement, and they will make a comment on the class. Every instructor pays a lot attention on the comment, and will improve the training based on these comments.

There is training everyday, it is different every time. So staff is learning new knowledge everyday, and it becomes the necessary part of their daily work.

 “What will we learn today?”

“You gave us a perfect class!”

“Shall we discuss the part that just mentioned?”

“What do you prepare for class today?”

….

Is there so much knowledge to learn? What is the content?

2.               The fact of the training

Commercial object drives the daily training.

Huaweisoft guideline is: Quality first, Advanced technology , strict management, continual improvement.

HuaweiSoft  is the first one to make use of Microsoft .net technology  in China, and has kept good cooperation relationship with Microsoft. Further more, HuaweiSoft Company is the first batch companies of being passed the ISO9001 Quality Authentication, and also being passed CMMI3 level evalution in August, 2004. Now HuaweiSoft is steping to CMMI5 level.

HuaweiSoft is doing her best to get the the most important target that is making the first class quality and technology. So the training is working for that commercial goal.

During the every work day, the last one hour of 8 working hours, from 5:30 pm to 6:30 pm, is fixed training time. It has lasted 4 years, and made many technical masters, excellent managers and instructors.

Detailed course categories

Based on different aims, The training courses have been set for different emphases, such as development technology, the project management, the department management, the business, the tool application, the team construction, the design pattern, the analysis pattern, the experience introduced, etc. .

According to the different time has different need, HuaweiSoft reforms current training direction. This direction lead then arrangement of the short-term the training course. For example: In the near future HuaweiSoft will be stepping to CMMI5, the training direction will trend to “the process improvement”. One more example, If we found some employee was not familiar to some technology, we could arrange this aspect technical training for him or her.

Rich sources of course

According to 22 working days each month, there are 22 times of training every month. So people will ask who provide the training? Well, Each Staff of HuaweiSoft is teacher and student. Every department has provided its course. See the following:

Research department: Mainly provides the new technology, reused assembly and reused code

Quality guarantee department: According to the current enterprise department existent quality problems, provides relative the quality improvement course.

Electric power department: Provides the relative electric power project in the management and the technical aspect course.

Transportation department: Provides the relative course of transportation project in the management and the technical aspect

Web application department: Provides the relative course of the Web application project in the management and the technical.

Government procurement department: Provides the government procurement project in the management and the technical aspect course.

IT foundation construct department: Provides the relative course of IT foundation construction aspect in the management and the technical.

SEPG: Provides the process improvement related course.

Strict discipline and Spiriting means

Why can each department give some courses consciously?

Why can few dozens of staffs get into train room in 2 minutes?

Why can staffs are so aware to mark and give some advices to the training?

Why is everything going very well?

All of the above achievements are owed to the individual examination, training system and spiriting means.

In HuaweiSoft, one special monthly goal examination and assessment will be held by leader for staffs. It is based on their accomplishment of same mouth hypothesis work goal. The examine item for a department manager is that require this department to provide the certain quantity training courses. However, the manager will transmit the requirement to his department staff, this task will be executed by staffs. So that all the staffs know the training aims and enjoy in working for this system.

In HuaweiSoft, there are detailed regulations for all aspects of training, such as training theme, preparation for training, notices and discipline for class, examination means, the assessment of the courses, and so on.

For example, entering the training room after 5:30pm is defined as being late, that is decided by the time shown in the computer (Note that the time in all the computers is the synchronous in HuaweiSoft). If one is late for the training, he must donate 5 Yuan as the fund for activities as a punishment. And that donation-box just is outside of the training room door.

Another special example, the student who forgets to mark after the training will be punished in another way: his name will be shown on the home page of the department website for one day.

Well, as a return, all the instructors have reward. A list from high points to low will be made based on individual point of the course, then the instructor will get the relevant bonus. At the same time, all the details will be shown to staffs.

In HuaweiSoft, this training system could be carried out very well, it is because of the strict discipline and spiriting means.

How to evaluate the students’ learning effect

In HuaweiSoft, not every employee has to attend all the courses. Each employee is only required to attend the courses which are useful to him or he is interested in. For each course, the target audiences are specified. The specified audience must attend the course and will be examined for the course. For example, the technical courses are held for the software developer, so they must attend the courses and the following test. The test is an important method to evaluate the students’ learning effect.

The training examination is rigorous. And the instructor should offer the related paper in one of the three ways as the following.

In view of series-course test: the series-course is completed in many times, and the test will be arranged within a few days after the last class.

Immediate test: some kind of course with one knowledge-point only, so test is following the class immediately.

Monthly final examination: every month, on the last working day, there is one test for the given courses which have not been tested during that month.

All the results of the tests will be shown to everybody. Through the three ways tests, it drives the staffs to pay more attention on the classes and review as much as possible. Meanwhile, instructors could improve the quality of the course.

How to evaluate the instructor’s training skill?

The instructor’s training skill has a strong effect on the student. So how to evaluate an instructor’s training skill? And how to improve the instructor’s training skill? Good questions!

First, In HuaweiSoft, an instructor’s training skill is evaluated by the score he gets. The score includes two parts: 30% is from students, and the other 70% is from experts (70%).

Students’ evaluation means all attending class students will mark the instructor in 3 aspects: class preparation, teaching skills and contents & gain from the class.

And So-called expert is some person who is excellent in certain field of computer knowledge. They can give an objective evaluation on the related training. And all experts come from staffs, and all information of them, such as name, strongpoint, is managed by expert-database in the computer. Every course is evaluated by at least 3 experts. Wow, it is unbelievable, don’t you think so?

Further more, the experts’ evaluation is very strict. Please see the following main standards:

l        The usability of the training

l        The possibility of implementation

l        The process-control of the lecture

l        The positivity of the students

From all aspects, these experts will give some practical advice to improve the course.

The finial marks will be shown to everybody, including instructors.

A strong training management platform – The Training Website

The Training Website is based on SharePoint which is an important platform t supporting OA system.

 “Today’s schedule” is highlighted on the training website home page. Link it you will see the curriculum schedule of past, present and future.

There is one big knowledge database in the training website. All the training details and sample codes for the related course could be found there. For example, If you want to get the UML details, just link the relative Curriculums Schedule, then all the related details appear immediately in front of your eyes. It’s so easy!

In the training website, you can check not only score of the course and test, but also you could apply for being instructor if you want. After being admitted, your lecture will be shown in the curriculum schedule as soon as possible.

Such a good training website system, which is managing every aspect of the training, insures the training going well with high efficiency.

No TRAINING DEPARTMENT there?

So far, people will think there should be one training department in HuaweiSoft responsible for this training system? Well, look the following, please.

No any undivided department takes charge of it. It sounds unbelievable. But, as we said, every employee is a student and instructor, and every department should give courses for staff, so we say everyone is one part of the TRAING DEPARTMENT.

Now, another question is nobody is in charge of the training system? Yes, we have. The assistant of general manager assorts with all aspects of training. At the same time, SEPG follows up to ensure and improve the quality.

No EXTERNAL TRAINING?

Since there is an internal training system in HuaweiSoft, is there any external training?

Browsing HuaweiSoft’s training website, it’s easy to find the items for external training, such as “Application for external training” and “Summary for external training”, etc.

Actually some external training is arranged aperiodically for some employees. After training, you should hand in a summary report about it. If the training is real useful for everybody, then you have an opportunity to be instructor to share it with others in HuaweiSoft.

Such a strict external training system makes sure the good results from external training. One person gains is all gain.

3.               The considerable value of daily training

Share, communication and progress is the enterprise culture

Normally some technicians, more or less, keep some technology unknown to others in many software companies. However, in HuaweiSoft, everybody is willing to share technology with others; all of us enjoy discussing technology and explaining doubt, and we are eager to learn new knowledge & technology. So that the more we know, the more we are eager to learn.

Staff and company make progress together

Every employee is an important part of the company, so the company will be developed if everybody makes his progress. Therefore, we, as an accelerator for improvement, pay much attention on staff’s progress. We continuously create opportunities for them to be students and instructors; in this way, our company is getting to be stronger and stronger.

Break the department-gap and the project-gap

So-called department-gap is that the members in different departments don’t know what the people are doing in the other department; even they don’t know each other. You would never find the department-gap in HuaweiSoft.

On counter, we break the department-gap, the employees, come from different departments sit together to be trained. Every employee in HuaweiSoft should have a lecture some time. To take a lecture, some disadvantages must be avoided:

In HuaweiSoft, we encourage every employee to be instructor. There is one special course named “Crazy Instructor” is provided to train the employee to be a “Crazy Instructor” (“Crazy Instructor” is an internal course based on the training experience for many years in HuaweiSoft). Many excellent instructors were trained by our training system.

In HuaweiSoft, Every month we will elect one Golden Instructor who gets the highest score in that month, he will be praised by showing his name and photo in the training website. Also his character will be showed in the demo room as a good sample of instructors. All the employees and the visitors can see it.

Therefore, as a Golden Instructor is an honor and value, that means you have the abilities and skills of an excellent instructor. You are the sample of staff, and everybody is trying to be the sample.

Set up classic courses

The daily training has been executed for 4 years, all the lectures details were uploaded training website. Some courses were emended few times, and then became the classic courses day by day. So all new comers could learn these classic courses as required courses by intranet.

The classic courses mainly include:

l        Crazy instructor series: for training instructor

l        Outstanding team series: for training outstanding teams

l        HSF series: HSF stands for Huaweisoft Solution Framework, which standardized the software develop process

l        CMMI basis series: for training CMMI level2 to level 5, and the evaluation method based on SAMPIA

l        Design mode series: introduce all the design modes and how to practise.

l        Others: analyzing mode series, biding series, UML series, etc.

To be a superexcellent team

The long term daily training has made Huaweisoft own many features of a excellent term, such as clear destination, basing on HSF guide line, each employee is capable in one field, communicating with high efficiency, knowledge sharing, helping each other and getting progress together, etc. We always keep team belief in our minds: one is honored and the team is honored, one is dishonored and the team is also dishonored.

4.               How does the daily training carry on?

How does HuaweiSoft persist in daily training unremittingly in past four years? Haven’t we met with difficulties? Does daily training go on when we are busy with our projects? Please read the following, you will find the answers.

Training can’t be stopped whatever happens

At one time or another, there were some advices such as, “the training is necessary, but not on everyday, more courses when free and less or even no course when busy, it depends on the projects status.”

“Everyone is an instructor” is a principle of HuaweiSoft. Some instructors had ever said, “We are busy with our projects, can we be released from preparing the courses?” Some students also want to keep away from the training with excuse of being busy with projects.

If our minds were occupied by such an idea, the training will become dispensable one day. As the time going on, finally there is no any value, even no training any more.

According to above, another question is coming. How can we complete our project when we are very busy, if we still insist on having training? Should the project be first?

HuaweiSoft says training first. If we think project is first, and then Huawei will be only a second-class enterprise at most. Let’s imagine, if we don’t adhere to training because of busy, then we will be busy forever, because we are always busy to settle fundamental problem. With an eye to the future, we adhere to training everyday. The training is an important means to increase the software productivity. As one Chinese saying, it’s worth to sharpen your axe before chopping wood.

Therefore, Daily training can’t be stopped whatever happens!

Top leaders go it strong on training!

When we began to put daily training into practice, the top leaders lead the men in an act, and took the lead by having most of courses. As a result, one studying upsurge came. Each employee was full of eagerness and itched to try, more and more employees take in hands to be instructor on their own initiative! After the top leaders pull the trigger of daily training, they have constantly assumed the instructor’s responsibility, taken part in courses as students and inquired about the status of the training. The Daily training is getting flourishing with the top leaders’ supports.

Radiated style of instructor development strategy

At the beginning, we only have one instructor. Step by step, from one to few key instructors; till to now, everyone is an instructor. It is a big success.

At first, just few people, with comprehensive knowledge and good at expression, is competent as an instructor. They were elected to be the first instructors and received some guidance and training. Then, as a radiating center, they attracted more and more employees to be instructors and share their knowledge together. Now everyone is now an instructor. As an employee, it’s an honor and a challenge of his ability to be an instructor. So every employee cherishes the opportunities very much and makes a good preparation for each course.

How to find the training topics: from “collect bottom-up” to “business goal-driven”

Maybe you are wondering how HuaweiSoft found enough training topics? In fact, all staffs of software companies desire very much to learn vast knowledge. At the first beginning, in HuaweiSoft all of the earlier training topics were collected from the investigation by every employee. and then we chose some topics that everybody is interested in, so the training result was very good.

However, as the time went by, new problem arose later, we shouldn’t study for study. We hoped that study would be useful to our work and also can increase the commercial value of our company, so the finding of the topics of courses had been changed slowly to “business goal-driven”. Every year we will make the yearly development plan and its training requirement, then according to plan which is divided into many single topics, we make the corresponding applications for lectures. So the plan is carried out step by step as we expect.

Standardization and Systematization

At first the training was going on without any systems, but it was standardized and systematized soon. Classroom discipline, lecture result evaluation method, etc had been brought into standard management step by step. The strict system is the important guaranty of the lasting training.

5.               The four training mainstays of HuaweiSoft

The Daily training, The New Employee Training, The Internal Project Team Training and The External Training make the four training mainstays of HuaweiSoft.

Every new employee first class is The New Employee Training that would let they know company management procedure and master office software, so as to adjust them well for work as soon as possible. After they master main basic knowledge, they will be assigned actual work which is based on the need of their position, relevant training courses will be followed (normally it is sample courses mentioned previously), so as to ensure that they master corresponding skills very well.

After a project is approved and initiated, then the first step is making project plan, one necessary element must included is make the internal project team training plan which is made according to the characteristics of the project and the skills situation of all project members. The objective of which is to ensure the project can progress successfully. Generally speaking, if there is one new employee in project team, he will be arranged to get the training of related HSF and related work skills firstly.

All four training system are supporting the training architecture of HuaweiSoft.

6.               Being improved HuaweiSoft training system

HuaweiSoft training system is a self-improved system. The Training Result Evaluation Method, The Examination System, The After-Class Advice, The Training Investigation, The Analyzing Data, etc provide important basis for improvement. Improving training system is an important tache of HuaweiSoft process development. SEPG spares no effort to promote improvement of training process, and integrates it closely with the company commercial goal to make more values for the company.

Chuanbo Zhang, vice general manager of HuaweiSoft Solution Department,.He is overall responsible for the Solution Department Management, including routine duties, human resource management, training, projects, process improvement, etc. Also he’s the main contributor of HuaweiSoft training system, trainer of instructors, and general director of HuaweiSoft Process Improvement.
